A few questions and comments for you to be sure I understand what you have tried:
1. Are you using the built-in support for launching app clients using Java Web Start or have you built your own JNLP file and deployed it as part of a web app?
2. Can you please post or attach the app client logging output? It may contain a few hints.
3. The client logic you included does not instantiate an InitialContext even though it sets the ORB-related properties. If you include that in your stand-alone test client does it also experience the 20-second delay?
4. Do you deploy the app client as a submodule inside an EAR?
4a. If so, does the EAR include any library JARs? If so, how many are there and roughly how big are they?
